Founders ask me how to launch their first AI feature. My honest answer is usually: don’t launch it. At least, not the way you’re thinking about launching it. The features that win in production aren’t the ones with a sparkle icon and an “AI-powered” badge. They’re the ones users never notice are AI at all.
I’ve watched dozens of seed-stage teams pour months into their first big AI launch — chat assistants, copilots, agentic flows — only to see usage flatline two weeks after the press cycle ends. Meanwhile, the small unglamorous AI features quietly carry their products forward.
What “Invisible” Actually Means
An invisible AI feature is one where the model is doing real work, but the user experience doesn’t announce that fact. Examples that I see working well at early stage:
- Smarter autocomplete in a form, where the suggestions are model-generated but feel like they could be rule-based
- Search that handles synonyms, misspellings, and intent without a separate “AI search” toggle
- Default values populated from user history that just feel right
- Inline summaries on long content, opt-in but unobtrusive
- Routing logic that picks the right reviewer, owner, or workflow without anyone calling it AI
The common thread: the model failing gracefully looks like the absence of a feature, not a broken feature. That’s the win. When users don’t even notice it’s there, they don’t notice when it doesn’t fire.
Why Visible AI Backfires Early
Visible AI features carry an expectation tax. The moment you put a sparkle icon on it, users expect magic. They forgive nothing. A five-percent failure rate that would be invisible in a backend feature becomes “the AI doesn’t work” in a foreground one. And the failure modes of LLMs — confident wrong answers, occasional refusals, latency spikes — are exactly the modes that erode trust fastest when they’re front-and-center.
Visible features also pull you into a conversation about the model itself, instead of the problem you’re solving. You end up benchmarking GPT vs. Claude vs. open-weights. Your roadmap fills with “switch to a smarter model” instead of “ship the next feature.” That’s an expensive distraction at seed stage, where the question that matters is whether anyone wants what you’re building at all.
Where to Hide the Model
The most leverage-per-engineer-hour I’ve seen at early stage comes from picking one of three places to put your first AI feature, all of which are invisible by default:
Behind your search box. Use a model to expand queries, rank results, or handle natural-language inputs that don’t match anything. Users see a normal search box that just happens to work better than they expected.
Inside your forms. Suggest the next field value, the right tag, the likely owner. Make filling out the form feel half-finished already. People love forms that finish themselves.
Underneath your routing. Whatever your product routes — tickets, tasks, leads, content — let the model do the matching in the background. Cheaper than a rules engine, faster to evolve, and nobody needs to know.
When to Make It Visible
Eventually, you do want users to see the AI. But the right time is after you’ve proven two things: the workflow saves them real time, and the failure modes are predictable enough that you can set expectations. That usually means months of behind-the-scenes use, not weeks. Visible AI features are an upsell, not a launch product. By the time you put a sparkle icon on it, the feature should already have been quietly working for a long time.
Anthropic, OpenAI, and the people building flashy autonomous agents have a very different problem from yours. They need to demo. You need to retain. Different incentives, different design choices.
The Test I Run With Founders
When a founder pitches me their first AI feature, I ask them one question: if you removed the word “AI” from the marketing, would users still want it? If the answer is “yes, it just helps me do X faster,” you have a real feature and the AI is an implementation detail. If the answer is “well, the AI is the point,” you probably have a demo, not a product. The first kind compounds. The second kind plateaus.
